Agentic Coding: Faster Software, Less Mess

Agentic coding isn't autocomplete with better marketing. Autocomplete finishes the line you're already writing. Agentic coding tools take a whole task, like "add authentication to this endpoint" or "write tests for this module" or "refactor this service to use the new API," and work through it in steps: writing code, running it, reading the output, and correcting course, largely without someone hovering over every keystroke.

That distinction is where the actual return on investment lives. A better autocomplete saves a developer a few seconds per line. An agentic workflow can take an entire task off someone's plate: scaffolding a feature, writing the accompanying unit tests, flagging edge cases a human would otherwise catch three days later in a bug report. For a small team, where every engineering hour is directly tied to what gets shipped this quarter, that's hours back in the week, every week.

What the ROI actually looks like

In our own work, and in the projects we've helped clients ship, the return tends to show up in a few consistent places:

  • Time-to-first-working-version: what used to take a few weeks of scaffolding and setup can often be compressed into days, freeing the budget for an extra round of user testing instead
  • Test coverage that actually happens: writing tests is usually the first thing skipped under deadline pressure; agentic tools write them alongside the feature, not as an afterthought
  • Fewer regressions to unwind later: catching inconsistencies before code ships is far cheaper than finding them in production three months on

For a small founding team building a first version of a booking platform, wiring up authentication, a payment integration, and basic admin tooling normally eats the first month before any real product work starts. With an agentic workflow handling the scaffolding and tests in parallel, that groundwork can shrink to a week or two. The tool doesn't understand the business better than the founders do. It handles the repetitive, well-understood parts while the founders stay focused on the decisions only they can make.

The same math applies for a more established business modernizing an internal tool, where it can mean the difference between a six-week engineering estimate and a two-week one, with the freed-up budget going toward the next problem instead of sitting in a sprint backlog. Whether the starting point is a fifteen-month-old startup or a fifteen-year-old business, the shape of the win is the same: less time on groundwork, more time on the parts of the project that actually need a human's judgment.

This changes what a small team can take on without growing headcount, rather than replacing engineers with tooling. A two-person engineering team using agentic workflows well can credibly cover ground that used to require four or five people, which matters enormously when you're watching runway or simply don't have the budget for a large in-house team. The engineers you have ship more of what actually matters.

The trap we watch for is treating speed as the only goal. Agentic tools are very good at producing a lot of code quickly, which means they're just as capable of producing a lot of over-engineered, hard-to-maintain code quickly if nobody's steering. We use these tools deliberately, to find the most direct path to a working solution rather than the most impressive-looking one. Keeping things simple is still the job; the tools just make simple things faster to reach.

Software doesn't get written by itself. Engineering hours get redirected away from repetitive groundwork and toward the parts of a project that need a person's judgment. For a small team, that's hours you get back every week to spend on the decisions that actually move things forward.
